The weak do not beat the strong one-on-one — they win only by combining. Su Qin's method was coalition architecture: bind the six states into a single north-south front (合纵) so that fragmented weakness aggregates into a counterweight Qin cannot face alone. And the diplomat is the node that binds the network: the alliance is a structure maintained by its coordinator, not a sentiment that sustains itself.

Principle 01
Coalition Logic 合纵
「约从散横,以抑强秦。」 Alone, each of the six states is a deal Qin can close; together, they are a structure Qin cannot break. The coalition does not discover strength — it manufactures it by aggregation: what the strong defeat in detail, one by one, they cannot face combined. The strategist's work is arithmetic before it is rhetoric: total the land, troops, and grain, and the balance flips on paper before it flips on the field.

Deliberate Preparation 锥刺股
After Qin rejected his first proposals, Su Qin came home in rags, despised by his own family — and spent a year over the Yin Fu classics, pricking his thigh with an awl to stay awake (「读书欲睡,引锥自刺其股」). The diplomat's power is manufactured in private before it is exercised in public: persuasion is downstream of preparation. Failure is treated as data about the argument, not a verdict on the arguer.

The Coordinator Node 佩六国相印
Su Qin wore the seals of six states at once (佩六国相印) — the alliance had no army, no treasury, no king above it; its only common officer was the man who carried every seal. A coalition of sovereigns has no principal, so it persists only through the coordinator who renews each member's commitment one by one — and dissolves the day the node dies. The man is partly legend — the unearthed Zhanguo Zonghengjia Shu《战国纵横家书》dates him later and smaller than the Shiji does — but the structure is real.

The Grammar of Interest 利害
Su Qin made the same case in six capitals, but in each he spoke the local dialect of benefit and harm (利害): to Yan he argued security, to Zhao leadership, to Chu hegemony. A coalition is not built by appealing to the common interest — it is built by translating the common interest into each member's private idiom. The universal argument persuades no one; the particular one moves each king.

合纵 is the small player's only structural answer to a dominant incumbent: individually, each rival is a bilateral deal the incumbent can close on its own terms; combined — a standards consortium, a buying cooperative, a shared platform — they become a counterweight the incumbent must price. The mechanism is aggregation of a public good: compatibility or supply security that no single member can fund alone but all enjoy once built. 「约从散横」 — the incumbent's counter-move is always the same, reprice each member's defection privately, which is exactly why the coalition needs a coordinator and a shared protocol. The lesson is cold: the weak do not win by being better; they win by being one.

Before any negotiation with a stronger party, the Su Qin move happens away from the table: aggregate the fragmented counterparties — minority shareholders, small suppliers, individual employees — into a single bloc whose combined walk-away changes the arithmetic. Strength at the table is not claimed, it is constructed beforehand, seat by seat, exactly as Su Qin courted six capitals one at a time before the alliance existed. The moment each member negotiates bilaterally, the strong side's divide-and-rule (连横) wins by default. Hence the coordinator's real job is not the deal but the maintenance of the bloc: the coalition is a structure renewed daily, not a fact.

锥刺股 is the oldest recorded protocol of deliberate practice: after his first pitch to Qin failed, Su Qin did not re-pitch — he withdrew for a year of structured study over the Yin Fu《阴符》, with the awl as an enforcement device against the drift of attention. The modern mechanism is the same: failure is treated as diagnostic data about the argument, then converted into a training block with feedback and repetition before re-entry. Public persuasion is downstream of private preparation; the awl is simply the price of the argument. The uncomfortable corollary: the difference between Su Qin's first and second attempts was not the audience but the preparation.

Every cross-functional initiative inside a large organization is a 合纵 with no army: its only binding force is the coordinator who holds every seal (佩六国相印) — the program manager who renews each department's commitment one by one, because the initiative has authority over none of them. The structural flaw Su Qin exposes is the same inside companies: a coalition of peers has no principal, so it dies the day its coordinator leaves or is reassigned. The practical discipline follows from the diagnosis: give the coordinator real resources, or staff the role as a rotating secretariat, so the structure outlives the node. The six states fell apart when Su Qin's influence waned; internal alliances fall apart for the identical reason.
