School of Military Thought Calculation Deception
Core Proposition · 核心命题
知彼知己,百战不殆。
Know the enemy and know yourself — in a hundred battles you will never be in peril. Sun Tzu treats victory as a computation, not a contest: before a single soldier moves, the commander runs the temple calculation (庙算), weighing both sides across the five constant factors, then uses deception to shape what the enemy sees and when he commits. Battle, when it comes at all, only ratifies a result already decided by information and position — 「胜兵先胜而后求战」, the victorious army wins first and then seeks battle.
Mental Models · 思维原则
Principle 01
Temple Calculation 庙算
「多算胜,少算不胜,而况于无算乎?」Before contact, weigh both sides across the five constant factors — the moral cause, weather, terrain, command, and discipline (道天地将法). Victory goes to the side holding more winning conditions before the first arrow flies; battle is merely the execution of an arithmetic already completed, and a commander who skips the calculation is gambling, not leading.
Principle 02
Win Without Fighting 不战而屈人之兵
「百战百胜,非善之善者也;不战而屈人之兵,善之善者也。」A hundred victories are still a failure of design — every battle spends blood, time, and certainty. The hierarchy is strict: the best strategy attacks the enemy's plans (上兵伐谋), next his alliances, next his army, and besieging cities is the last resort. The supreme art dissolves the enemy's position so completely that surrender precedes the first shot.
Principle 03
The Way of Deception 诡道
「兵者,诡道也。故能而示之不能,用而示之不用。」Deception is not lying for its own sake — it is control of the enemy's information environment. Appear weak when strong, near when far, and every decision the enemy makes is made against a false map. An opponent acting on false data defeats himself; you merely supply the data.
Principle 04
Strategic Momentum
「如转圆石于千仞之山者,势也。」Force is a product of position, not effort — round stones on a thousand-fathom mountain need no strength to become lethal; the gradient does the work. So the skilled commander 「求之于势,不责于人」 seeks victory from the situation and does not demand it of his men: he arranges the position so that force arrives like rushing water that moves boulders.
Key Passage · 原文
「知彼知己,百战不殆;不知彼而知己,一胜一负;不知彼不知己,每战必殆。」
Know the enemy and know yourself — in a hundred battles you will never be in peril. Know yourself but not the enemy — for every victory you will suffer a defeat. Know neither the enemy nor yourself — and you will be in peril in every battle.
The Art of War · Attack by Stratagem《孙子兵法·谋攻篇》
Modern Mapping · 现代映射
Competitive Strategy · 竞争战略
「上兵伐谋」 — the best strategy attacks the enemy's plans, not his products. A price war is Sun Tzu's siege: even when it succeeds it drains the victor, so the mature move is to compete one level below open battle — preempt the rival's roadmap by locking up suppliers, standards, and distribution before launch. The aim is to make the competitor's business case collapse in the planning room, where no shots are fired. When battle is unavoidable, it should come at the point where the temple calculation already shows victory. Engagement, in this scheme, is a ratification ceremony — not a lottery.
Intelligence & Decision-Making · 情报决策
Sun Tzu's most radical claim is epistemological: 「明君贤将,所以动而胜人者,先知也」 — what moves a wise ruler to victory is foreknowledge, and foreknowledge cannot be drawn from spirits, from analogy, or from desk arithmetic alone; it must be drawn from people who know the enemy's situation (用间篇). The modern mechanism is primary-source intelligence — field interviews, defector insight, direct observation — over analytics that merely rearrange public data. Every unit of resource spent on knowing the enemy compounds, because it corrects every downstream decision at once. 「知彼知己」 is not a slogan; it is a budget rule: fund the information edge before the capability edge.
Positioning · 定位
「求之于势,不责于人」 — seek victory from the situation, not from your people. A product that needs heroic sales effort has been placed at the foot of the mountain; a product with network effects, defaults, and switching costs has been placed at the top, and adoption rolls downhill by itself. The Sunzian product leader spends the design phase on the gradient — what makes the next user's choice the obvious one — rather than on motivating the team to push harder. Momentum, once built, is 「如转圆石于千仞之山」: the stones do the work, and the mountain gets the credit. Effort is a cost; position is an asset.
Negotiation · 谈判
「善战者,致人而不致于人」 — the skilled commander draws the enemy onto his ground and is never drawn onto the enemy's. In negotiation this is control of the agenda: whoever sets the venue, the timing, the options, and the framing has already moved the battle onto favorable terrain. The mechanism is choice architecture — structure the counterpart's alternatives so that his rational move is your preferred outcome, exactly as 「能使敌自至者,利之也」 you lure the enemy forward by holding out advantage. Whoever reacts is controlled; whoever designs the menu controls. The deal is usually decided before the table is set.
