Cling to law and occupy the seat of power — that is order; abandon both — that is chaos. Han Fei builds government on one unsentimental premise, that people act from self-interest, and therefore the ruler does not moralize: he publishes transparent law (法), verifies performance against claim (术), and never relinquishes institutional authority (势). It is the most rigorous theory of absolute autocracy ever written — a machine with every brake removed except the ruler's own.

Principle 01
The Three Instruments 法·术·势
Law (法) is the published code — public, uniform, binding on officials. Technique (术) is the ruler's method of personnel control: 「因任而授官,循名而责实」— appoint to the task, then demand the result the title promised. Authority (势) is the institutional position that makes both enforceable: 「抱法处势则治」— law without power is advice, power without law is a riot. Han Fei's synthesis holds that any one instrument alone fails; the machine runs only on all three.

Self-Interest Psychology 人性自利
「舆人成舆则欲人之富贵,匠人成棺则欲人之夭死」— the carriage-maker wants customers rich, the coffin-maker wants them dead; not from benevolence or malice, but because profit lies that way (利之所在). Han Fei's move is to stop judging this and start designing for it: never build a system that requires people to be better than their interests. Make the desired behavior the profitable behavior, and the calculation people cannot help doing works for you.

The Contradiction Test 矛盾
A man of Chu boasted that his shield could not be pierced and his spear could pierce anything — 「不可同世而立」, the two claims cannot stand in the same world, and the word 矛盾 (spear-shield = contradiction) was born. Han Fei wields this as a method: test every doctrine, policy, or praise by asking which incompatible claims it secretly holds. A position that cannot survive its own contradiction is not a position — it is noise.

Conditions over Tradition 世异则事异
「世异则事异,事异则备变」— times change, affairs change, so preparations must change. Han Fei mocks the antiquarians with the farmer who once saw a rabbit break its neck on a tree stump and sat waiting for more (守株待兔): what worked in one era, repeated as ritual, becomes a joke. 「不期修古,不法常可」— do not model the past, do not canonize the permanent. The standing question: which of our rules is a stump we are still waiting beside?

There was a man of Chu who sold shields and spears. Praising his shield he said: "My shield is so firm that nothing can pierce it." Praising his spear he said: "My spear is so sharp that there is nothing it cannot pierce." Someone asked: "What happens when your spear strikes your shield?" The man could not answer. A shield that cannot be pierced and a spear that pierces everything cannot exist in the same world.

The carriage-maker and the coffin-maker are alive in every commission structure: pay salespeople on volume alone and they will sell contracts the company cannot deliver — not from malice, but because 「利之所在」, that is where the profit lies. Han Fei's mechanism is diagnostic before it is corrective: map where the payoff actually points, and you will know the behavior without asking anyone's intentions. The fix is never an appeal to virtue; it is a redesign of the payoff so that the profitable action and the desired action coincide. Any system that requires its participants to be better than their incentives is, in Han Fei's terms, already broken.

「因任而授官,循名而责实」— appoint people to defined tasks, then hold the result against the promise of the title. This is the ancestor of every KPI regime: the role description is the "name" (名), the delivered outcome is the "reality" (实), and management is the discipline of comparing the two without affection. The mechanism protects the organization from eloquence — claims unverified by results are the currency of courtiers, and the modern equivalent is the slide deck unverified by shipping. The manager need not be the best engineer in the room; he needs a verification loop that no one can talk their way past.

The spear-and-shield parable is a strategy stress-test: every plan secretly contains boasts that cannot coexist — low cost and high quality, speed and perfection, differentiation and lowest price. Han Fei's question — 「以子之矛,陷子之盾,何如?」— is the red team's opening move: force the plan to attack itself and see which claim dies. A strategy that cannot answer its own contradiction is not a strategy but a pair of incompatible wishes. The discipline is to surface the contradiction in the planning room, where it is cheap, rather than in the market, where it is fatal.

「世异则事异,事异则备变」— institutions built for one set of conditions decay when the conditions move, and the failure mode Han Fei names is the farmer waiting by the tree stump (守株待兔): repeating a past success as if the world had stood still. The mechanism of correction is a standing review of assumptions — not "is this rule good?" but "is the world this rule was built for still the world we live in?" His target was the antiquarians who governed by legend; the modern equivalent is the legacy process nobody can justify but everybody follows. Han Fei's uncomfortable conclusion is that reverence for the past is not loyalty — it is a refusal to govern the present.
